what is the largest diameter this tool will hold? (chuck)

Accepts only 3/32 inch bits only. Also if using with a Fordem brand tool you will have to modify the hand piece slightly for it to fit the shaft. Where shafts goes into hand piece it's just a fraction of a millimeter too small so you must ream it out slightly to make it work. I done mine without any trouble and it only took about 15 to 20 minutes to get it just right

how do i change the collet or where can i find versions of this with other collet sizes?

I've seen various collet types for sale ,,, I don't know if this one is changeable. I bought 3 other hand pieces because I was wasting so much time changing bits...but now I have enough hand pieces to have 5 of my most used ' bits and tools' ready in 5 seconds...so moral of the store is that I don't have a need to change collets so I never looked to see if it is possible.

Can you change the Chuck or Collet

no wood be better if it would take 1/8" so you could shim down to 3/32" otherwise it an excellent product I use for my wood carving.
